Analysis of over 250 brand conversations with Logan, FulfilQ’s AI Logistics Assistant, shows capacity, reliability and returns now outrank cost when choosing a fulfilment partner
London, United Kingdom, October 19, 2026 -- London, October 2026 – With Black Friday weeks away, new data from FulfilQ.com, the global logistics matching platform, suggests ecommerce brands are rethinking how they choose logistics partners. An analysis of more than 250 conversations between brands and Logan, FulfilQ’s AI Logistics Assistant, found that only 19% of brands named price as their primary deciding factor.
Instead, peak readiness dominated. 68% of brands asked providers about guaranteed capacity and dispatch performance during peak.

From click to BFCM and Christmas deliveries
The data also shows how many brands are making this decision for the first time. 43% were looking for their first 3PL, typically moving away from in-house fulfilment as order volumes outgrow their space and team. A further 34% had been with their current 3PL for more than 12 months and were actively reviewing their options, most commonly citing missed cut-offs and poor communication during busy periods.
Returns emerged as the next biggest concern. 54% of apparel and footwear brands asked specifically about returns processing times, reflecting pressure to get stock back on sale quickly during the post-Christmas returns surge. Meanwhile, 37% of brands were exploring multi-region fulfilment, with UK to US expansion the most common route.
The data also revealed clear regional differences:
UK brands focused on late carrier cut-offs and alternatives to their current carrier mix
US brands prioritised two-day coverage and split-warehouse networks across both coasts
European brands raised cross-border VAT, IOSS and multi-country returns
Australian brands asked most about same-day metro delivery and the cost of reaching regional customers
On average, brands asked four operational questions before mentioning cost at all.
Ian Spencer, Founder of FulfilQ, said: “Nearly half the brands talking to Logan have never outsourced fulfilment before, which means they’re making a high-stakes decision without a benchmark. The rest have often learnt the hard way that the cheapest quote becomes the most expensive decision once peak hits and orders start slipping. Either way, what they need is a partner that genuinely fits how they operate. That’s why every match on FulfilQ is based on operational fit, and the rate at which we’re matching brands to the right provider is growing by more than 50% every week. It’s also why the platform is free for brands, retailers and enterprises. Getting this decision right shouldn’t come with a price tag.”
Since launching in August 2026, FulfilQ has built a vetted network of 150+ logistics providers across the UK, USA, Europe and Australia, covering 3PLs, ecommerce fulfilment, warehousing, freight forwarding and customs. Brands can submit a free RFP and are only matched with providers scoring above 80% operational fit, or they can ask Logan directly at fulfilq.com.
Brands preparing for peak, or planning for 2027, can submit an RFP or ask Logan at fulfilq.com.
Methodology: FulfilQ analysed 250+ anonymised conversations between ecommerce brands and Logan between August and October 2026.
